How to route emergency plumbing calls (without chasing every 2 AM buzz)

What counts as an emergency in plumbing

Plumbing shops that route emergencies well share one habit: they wrote down what "emergency" means before they ever picked up the phone. Shops that route emergencies badly leave it to the receptionist's judgment, then get woken up at 2 AM for a slow-draining bathroom sink.

The list below is the working definition we use, split into three tiers. The receptionist (human or AI) does not diagnose the plumbing problem — that is the plumber's job. The receptionist only decides which tier the call belongs in, and each tier has one action attached to it.

  • Tier 1 (immediate transfer): active leak that is currently flowing, gas smell, sewage backing up into a fixture, no water in a full house in a cold climate, active flooding.
  • Tier 2 (same-day, non-emergency): contained leak that has been shut off, no hot water, one fixture out of service, appliance leak that has stopped, water heater making unusual noise.
  • Tier 3 (standard booking): slow drain, dripping faucet, running toilet, wobbly toilet, low pressure at a single fixture, cosmetic repair, planned service.

The 3-question triage every receptionist should run first

Before anything else — before the address, before the appointment window — a plumbing receptionist should ask three yes/no questions in this order:

    Is water actively flowing right now?

    If yes, this is a Tier 1 transfer. Ask the caller if they know where the main shutoff is, and walk them through finding it while the transfer connects. Do not book. Do not take the address first — the on-call plumber can capture it on the transferred call.

    Is anyone without water in the house right now?

    In a cold climate in winter this is Tier 1. In warm months it is usually Tier 2 (same-day). Ask about children, elderly residents, or medical needs — those bump it up to Tier 1 regardless of season.

The plumbing emergency decision tree, in 7 scenarios

Every triage rule you write should map to a concrete caller scenario. If you cannot map it, you have written a rule you cannot follow. Here are the seven we test our AI against before every deploy, and that every human receptionist should have in muscle memory.

    Burst pipe, water still flowing

    Tier 1. Transfer to on-call plumber. If the caller does not know the shutoff location, walk them through common shutoff locations (basement wall near the water meter, garage utility panel, exterior box near the front of the house) while the transfer completes.

    Water heater leaking into the garage

    Depends on the flow rate. If the caller says water is pooling or spreading, Tier 1 transfer. If it is dripping into a pan and the pan is holding it, Tier 2 same-day booking with a text alert to the on-call plumber so they can call the customer back within 20 minutes.

    Sewage backup in a basement floor drain

    Tier 1 transfer. Do not book. This is a safety issue as well as a plumbing issue, and shops that let a receptionist schedule it for Thursday lose the customer and the review.

    No hot water in mid-winter with two young kids at home

    Tier 1. Cold-climate no-hot-water plus vulnerable residents is a life-safety triage in northern climates. Transfer to on-call plumber.

  5. 5

    Slow-draining bathtub after a two-week trip

    Tier 3. Standard booking, morning window. The caller may want to talk about it as an emergency because it is inconvenient to them. Empathize; do not up-tier.

    Kitchen faucet dripping since yesterday

    Tier 3. Standard booking. If the caller pushes back with "but the water is running," clarify — a drip once every few seconds is different from a running faucet. Ask them to time it. A slow drip is a booking, not a transfer.

    Commercial customer calling from a restaurant during service

    Tier 1 or Tier 2 depending on impact. If the kitchen is closed because of the plumbing issue, the caller is losing revenue every minute — that is an emergency by our definition. Transfer immediately even if the plumbing symptom would otherwise be Tier 2.

Who receives the transferred call, and in what order

"Transfer to the on-call plumber" is not a policy. It is a bug waiting to happen. The plumber's phone will be in a truck, at dinner, in a shower, or at zero-percent battery. Emergency routing lives or dies on the fallback ladder.

    Primary on-call plumber

    The person on the rotation for that window. Their phone rings first. Give them 45 seconds. That is long enough to fish a phone out of a pocket, short enough that a homeowner with water on the floor does not hang up.

    Backup on-call plumber

    Rings after the primary times out. Same 45-second window. In a shop with only one plumber, this can be the owner's cell, a trusted subcontractor, or (worst case) an emergency-only human answering service you keep on standby.

    SMS to both

    When the transfer starts, both plumbers receive an SMS with the caller's number, one-line issue description, and address if it was captured. That way the plumber who calls back knows what to expect and can do it from the road.

    Voicemail with callback promise

    If neither plumber picks up, the caller lands in an emergency voicemail with a specific promise: "someone will call you back in the next 5 minutes." That promise must be true. If you can't keep it, do not record it.

When the on-call plumber does not pick up

This is the scenario where reputation lives and dies. A plumbing shop that transfers an emergency call successfully but never returns it has done worse than a shop that never picked up in the first place — the customer waited, then chose the next plumber.

Our rule is: every failed emergency transfer creates a page for the owner within 60 seconds. Text, then call, then wake up. Whatever it takes. This is why the fallback ladder must include a human who is guaranteed to be reachable, even if it is you.

Emergency SMS and the audit trail

Every emergency call — successful or failed — should log four things you can review the next morning:

  • Caller number and, if captured, name.
  • Tier assigned by the triage (1, 2, or 3) and the yes/no answers that produced it.
  • Which on-call plumber was tried, in what order, and who eventually picked up (or nobody).
  • The verbatim transcript of the intake, so you can hear where the triage went right or wrong.

Reviewing the log the next morning

The audit trail is the raw material for improving your emergency policy — but only if a human actually reads it. After the first month of emergency calls, you will find that one specific scenario keeps getting mis-tiered, or that a specific plumber is missing their on-call window. Both are fixable, and both are invisible if the log just sits in a database.

The habit that separates shops that get better at this from shops that don't is a 10-minute Monday morning review of every emergency call from the prior week. Two questions: was every Tier 1 transferred fast enough, and was every Tier 3 correctly kept out of the emergency queue? Anything else — the specific words the plumber said, the caller's frustration level — is downstream of those two.

Common triage mistakes shops make

  • Treating urgency as a customer-driven feeling rather than a shop-defined checklist. Every caller thinks their call is urgent. The triage exists to keep that from being the deciding input.
  • Booking a Tier 1 call for later that day. If it is Tier 1, you transfer; you do not book. Booking a Tier 1 call is how flooding bills happen.
  • Assuming the AI or receptionist can diagnose. They cannot. They classify by observable symptoms, not by cause.
  • Skipping the SMS to the plumber during the transfer. The transferred plumber walks into the conversation cold; the SMS is what lets them speak like they already knew the problem.
  • Not defining what happens if nobody picks up. Every emergency workflow needs a documented fallback ladder that ends in a human who is guaranteed reachable.
  • Silently failing. If the transfer failed but the caller left a voicemail, and the voicemail is not checked until Monday, the shop has lost the customer without ever knowing why.
